C’est une discussion dont l’enjeu, l’émotion ou l’incertitude rend la parole plus exigeante. A behaviour is bothering you, a mistake keeps happening, your workload has become unrealistic or a decision feels unfair. Yet you keep postponing the conversation. You worry that you will hurt the other person, lose your composure, be misunderstood or create an even bigger conflict.

A difficult conversation at work is not necessarily an argument. It is a discussion made harder by high stakes, strong emotions or uncertainty. It may involve a boundary, feedback, a missed deadline, a safety concern, a strained relationship, an aggressive customer or a workload that is no longer manageable.

The goal is not to find the perfect sentence. It is to speak early enough, calmly enough and clearly enough to keep the problem from getting worse.

Why these conversations are now essential

Stress and tension are not limited to one country or profession. Gallup’s 2026 global workplace report found that 40% of employees experienced a lot of stress during the previous day. The figure reached 50% in the United States and Canada, 49% in Australia and New Zealand, and 39% in Europe.

A 2025 British survey by Acas also found that 44% of working-age adults had experienced workplace conflict during the previous twelve months. Retail, hospitality, technology, health care, construction and transportation were all affected. Among people who experienced conflict, 57% reported stress, anxiety or depression.

Silence does not always protect a relationship. When an important issue is avoided for too long, it can turn into resentment, mistrust or a disproportionate reaction to the next incident.

Emotional intelligence does not mean being nice at any cost

Emotional intelligence at work helps you notice what is happening inside you, understand the effect of your words and choose an appropriate response. It does not require you to tolerate unacceptable behaviour, minimize a real problem or keep the peace at any price.

During a difficult conversation, emotional intelligence helps you hold four requirements together:

recognize your emotion without giving it complete control;

listen to the other person without having to agree;

state the problem clearly;

look for a realistic next step rather than a person to blame.

Emotional intelligence is neither avoidance nor people-pleasing. It is the ability to remain human while being clear.

Before you speak: prepare three lines

Overpreparing can feed anxiety. Three lines are often enough to give the conversation direction.

The observable fact: What happened, without a label or judgment?

The practical effect: What is the impact on the work, safety, customer, team or you?

The desired result: What would you like to clarify, stop, start or decide?

Compare these two statements:

“You never respect anyone on this team.”

“During the last two meetings, I was interrupted several times and could not finish my explanations. It is not a rigid script: some discussions will take five minutes, while others may require several meetings. The six steps mainly prevent fear, anger or improvisation from controlling the entire exchange.

C — Calm your reaction before you begin

Do not enter the conversation at the peak of your anger. When the body feels threatened, attention narrows: we listen less carefully, speak faster and interpret neutral statements as attacks more easily.

Before the conversation:

slow your breathing for one minute;

release tension in your shoulders and jaw;

quietly name the emotion you are feeling;

ask what that emotion is trying to protect;

choose a reasonably calm time and place.

You do not need to feel perfectly relaxed. You only need enough steadiness to choose your words.

If the discussion starts unexpectedly while you are too activated, say: “This matters, and I want to respond properly. I need a few minutes to settle myself. Can we continue at 2:00?” Give a specific time; a pause without a return can feel like avoidance.

A — Anchor the discussion in facts

Describe what a camera or neutral witness could have observed. Avoid intentions you cannot verify: “You wanted to embarrass me,” “She never cares about the team,” or “He did it on purpose.”

A useful structure is situation — behaviour — impact.

“In Monday’s meeting, when the schedule was changed without consulting the team, two priority tasks ended up due at the same time. We are now at risk of missing one deadline.”

Facts do not eliminate disagreement, but they provide a firmer starting point than a broad accusation.

L — Launch the conversation with a clear intention

Your first sentences set the tone. Name the topic and the outcome you want without spending five minutes on disclaimers that make the other person even more anxious.

You might say:

“I would like to revisit what happened yesterday so we can prevent it from happening again.”

“I have a sensitive issue to raise. My goal is to clarify our expectations, not to catch you off guard.”

“I want to explain how this situation is affecting my work and hear your perspective.”

“We need to discuss this behaviour and agree on a different way forward.”

Choose a respectful opening, but do not hide the actual subject. Few people feel reassured by a long introduction that eventually reveals an unexpected criticism.

M — Make sure the other person feels understood

A difficult conversation is not a one-way speech. After describing the facts and the impact, invite the other person’s perspective: “What happened from your side?” or “Is there an important part of the situation I may not know?”

Listen before defending your position. Then paraphrase: “If I understand correctly, you changed the priority because you believed the client had already approved the new deadline. Is that right?”

Active listening at work does not require you to abandon your request. It lets you correct missing information, recognize a real constraint and show that your decision is not based on an incomplete account.

Listening does not prevent you from responding: “I better understand why you made that choice. The impact is still a problem, however, and we need to change how schedule changes are communicated.”

E — Express a specific request or boundary

A complaint describes what you no longer want. A request explains what needs to happen now.

Make the request observable and reasonable:

“When the priority changes, please tell me before noon so I can reorganize the other tasks.”

“If you disagree with my work, speak to me directly rather than raising it in front of the client.”

“I can take the new file, but we will need to move Tuesday’s deadline or transfer another task.”

“I want to continue this discussion, but not while we are talking over each other.”

A clear boundary does not try to control the other person’s emotions. It explains what you will accept, what you will do and what needs to change for the working relationship to continue appropriately.

A clear boundary describes what needs to change without attacking the person’s worth.

R — Recap the agreement and arrange a follow-up

A conversation can feel positive while producing two different interpretations. Before finishing, summarize:

what has been understood;

what will change;

who will do what;

when you will review the result.

For example: “We have agreed to confirm priority changes in the team channel before moving a deadline. You will update the schedule today, and we will check on Friday whether that has solved the problem.”

Send a brief written follow-up when the stakes, safety or responsibilities require it. The goal is not to trap the other person. It is to preserve a shared understanding.

A productive conversation ends with an action, an owner and a follow-up time.

What to say in five different sectors

The words should fit the setting, but the underlying logic remains the same: facts, impact, listening, request and follow-up.

Health care and social services

“When patient information is not handed over at shift change, the next team has to search for it and an important detail may be missed. What is making handover difficult right now? We need a brief report before each person leaves.”

With an angry patient or family member: “I can see that this situation is worrying you. I want to understand the problem, but I cannot continue while staff members are being insulted. We can continue calmly or ask a supervisor to join us.”

Retail, hospitality and customer service

“I want to help you find a solution. I can check the order or call my supervisor. I cannot change a policy that I do not have the authority to change. Which of those two options would you prefer?”

Education

“We share the same goal: helping the student progress. I would like to separate what has been observed in the classroom from our interpretations, and then agree on a next step we can review in two weeks.”

Construction, manufacturing and trades

“I saw the guard removed while the machine was operating. Even if it saves time, the risk is too high. The machine must be stopped before anyone intervenes. What is preventing us from following that procedure today?”

When safety is involved, listening never replaces stopping dangerous work or following required procedures.

Office work, management, technology and remote teams

“In the last three messages, decisions changed without identifying who was responsible. That is creating duplicate work. Before we close this discussion, can we confirm the decision, the owner and the deadline?”

Move sensitive subjects out of text chat. A brief video or phone conversation often reduces misunderstandings about tone and prevents a chain of defensive messages.

If the other person reacts badly

You cannot control their reaction. You can avoid adding more intensity.

They become defensive immediately

Say: “I understand that you see the situation differently. I am going to finish describing what I observed, and then I want to hear your version.”

They raise their voice

Slow your pace and lower your volume slightly. You might say: “I want to continue, but not while we are speaking to each other in this tone. Let’s take ten minutes and return to the issue.”

They deny everything

Return to observable behaviour, documentation or previously communicated expectations. Do not turn the meeting into a trial of the person’s character.

They cry or become highly emotional

Allow a moment without automatically withdrawing your message. Offer a pause, ask whether they want to continue and maintain a dignified tone. A strong emotion does not necessarily make the boundary unfair.

Nothing changes after the conversation

Document the facts and your follow-up. Depending on the situation, contact a manager, human resources, a union representative or the appropriate health and safety channel.

When not to handle the situation alone

The CALMER method is intended for disagreements, unclear expectations, behaviours that need correcting and ordinary professional boundaries. It does not replace formal procedures for:

a threat or immediate danger;

harassment, discrimination or violence;

a serious safety breach;

retaliation or a major power imbalance;

an urgent medical or psychological concern;

a matter governed by a legal or professional obligation.

In those situations, move to safety and use the resources available in your organization or jurisdiction. Specific rules differ across Canada, the United States, Europe and Australia; a general article cannot replace legal, union, clinical or professional advice.

The four most common mistakes

Waiting until you explode

The more incidents you collect in silence, the more likely you are to present months of frustration as one accusation that no one can resolve. Address one specific behaviour early enough.

Softening the message until it becomes unclear

A respectful conversation must still identify the problem. If the other person leaves without knowing what needs to change, the exchange was not truly clear.

Trying to win

You can be right about the facts and destroy the possibility of collaboration by humiliating the other person. Seek clarity, accountability and a solution—not dominance.

Confusing empathy with agreement

You can understand that someone is under pressure while still maintaining a safety rule, a realistic deadline or a boundary of respect.

A 30-second mental checklist

Before your next difficult conversation, remember these six questions:

Am I calm enough to choose my words?

What facts have I actually observed?

What useful outcome am I seeking?

What information might the other person have?

What request or boundary do I need to state clearly?

What next step will we confirm?

You will never fully control the outcome of a conversation. You can control your preparation, your clarity and the way you treat the other person.

Say it before it becomes too heavy

A successful difficult conversation is not necessarily comfortable. It may include silence, disagreement and genuine emotion. Success is measured differently: the issue has been named, each person has had an opportunity to understand what matters, a request or boundary has been expressed, and the next step is clearer than it was before.

Begin with a situation that matters but is not the most explosive issue in your working life. Write your three lines, choose your opening sentence and use the CALMER method as a guide. Confidence comes less from avoiding tension than from repeatedly discovering that you can move through tension without losing your respect or your voice.

What conversation are you postponing right now, and what opening sentence could you prepare today?

Sources and further reading

Gallup — State of the Global Workplace 2026

Acas — How prevalent is individual conflict at work in Great Britain in 2025?

Statistics Canada — Canadian Survey on Working Conditions, 2024-2025

Government of Canada — Mental health in the workplace

Canadian Centre for Occupational Health and Safety — Addressing conflicts

EU-OSHA — Mental health at work

Safe Work Australia — Managing psychosocial hazards at work

U.S. Surgeon General — Framework for Workplace Mental Health and Well-Being

Vous savez qu’il faut parler, mais vous repoussez la discussion?
